All Endings — How to Get the True Ending

Kyoto Xanadu: Sakura Gensou features three endings determined by your NPC relationships, exam performance, and exploration completion. This guide covers all conditions, missable content warnings, and New Game+ strategy.

🎬 The Three Endings

Normal Ending — 'Fading Light'

Requirements: Fewer than 10 NPC personal stories completed. Minimal interaction with party members.

Rei and his party defeat the final boss, but the bonds between them are too weak to sustain the Otherworld's collapse. The labyrinth seals permanently, and the characters go their separate ways with a bittersweet farewell. Each party member receives a brief epilogue scene showing their life after Hirasaka. No post-credits illustration gallery unlocked.

⚠️ This is effectively the 'fail' ending. If you rushed the main story without investing in relationships, this is what you'll get.
Good Ending — 'Blossoms in the Wind'

風に舞う花

Requirements: 15-19 NPC personal stories completed. Final exam 智/勇/仁 average score B-rank or higher.

With strong bonds forged through their journey, Rei's party channels the power of their connections to stabilize the collapsing Otherworld. The labyrinth is sealed but not destroyed — it becomes a protected site under the academy's guardianship. Each party member gets an extended epilogue scene with full voice acting. Minor characters receive short resolution vignettes. Post-credits illustration gallery (partial unlock). The ending theme features an upbeat rearrangement of the main motif.

⚠️ You'll miss some character resolutions and ~40% of the illustration gallery. The true ending adds significant epilogue content.
True Ending — 'Sakura Gensou'CANON

樱花幻舞

Requirements: All 20+ NPC personal stories completed. Final exam 智/勇/仁 average score A-rank. All labyrinth layers 100% explored (Phantom Essence milestone).

The complete resolution. Every bond Rei forged throughout his year at Hirasaka converges in the final battle. The Otherworld doesn't just stabilize — it transforms, blooming with ethereal cherry blossoms visible from the academy grounds. All party members and major NPCs receive fully illustrated epilogue sequences with exclusive artwork. A secret post-credits scene teases connections to the wider Xanadu universe (including a cameo from a Tokyo Xanadu character). Full illustration gallery unlocked with concept art and developer commentary. This is the canon ending and the only one that unlocks New Game+ with all carryover bonuses.

⚠️ Requires careful planning throughout the entire playthrough. Several NPC stories have time-sensitive triggers that are permanently missable.

👥 NPC Personal Stories — Categories & Risk Levels

The game features 20+ NPCs with personal storylines. Not all are created equal — some are always available, others have permanently missable interaction windows. Plan your free time around the missable ones.

Core Party (4 NPCs)

Rei, Chinatsu, Fuka, Rurui

Availability: Always available throughout the story. Multiple interaction points per chapter.
Risk: No — these are plot-gated, not time-gated.

Academy Staff (5 NPCs)

Homeroom teacher, Academy nurse, Student council advisor, Librarian, Groundskeeper

Availability: Available during school hours. Each has 2-3 interaction opportunities per chapter.
Risk: 2 of 5 have time-sensitive triggers in Chapters 1-2. Prioritize these early.

Faction Representatives (4 NPCs)

Six Families envoy, Onmyo Bureau agent, Holy Spirit Church sister, Nemesis operative

Availability: Appear starting Chapter 3. Story-progress gated. Each has exactly 3 interaction windows.
Risk: All 4 are missable. If you miss one window, you cannot complete their story in that playthrough.

Kyoto Citizens (5 NPCs)

Shijo merchant, Pontocho chef, Gion apprentice, Antique shop owner, Park regular

Availability: Found in their respective districts during free time. Random appearance rotation.
Risk: 3 of 5 appear on random schedules. Check all districts during every free time period.

Classmates (4+ NPCs)

Various academy students with side stories

Availability: Campus locations. Most have 4-5 interaction windows scattered across chapters.
Risk: 2 are missable. They appear less frequently in the late game — prioritize in Chapters 2-4.

⏰ Permanently Missable Content

These interaction windows close permanently after their chapter ends. If you're aiming for the true ending, treat these as your highest priority during free time.

MISSABLE

Chapter 1 — Academy Nurse First Interaction

Window: First free time after the tutorial labyrinth

Locks her entire personal story chain. Cannot be recovered.

MISSABLE

Chapter 2 — Pontocho Chef Evening Scene

Window: Evening of Day 3 in Chapter 2, Pontocho district

Misses a unique cooking cutscene and a rare consumable recipe. Story can continue but completion is impossible.

MISSABLE

Chapter 3 — Onmyo Bureau Agent (First of 3 windows)

Window: Any free time during Chapter 3, Gion district

Missing any of the 3 windows locks this story permanently.

MISSABLE

Chapter 4 — Six Families Envoy (Third window)

Window: Specific evening after Layer 4 boss, academy rooftop

Final window — missing it means the envoy's story cannot reach completion.

All Chapters — Phantom Essence NPC Interaction Points

Window: Anytime before final boss door (Chapter 5, last save point)

You can purchase missed interaction points with Phantom Essence. Stockpile 500+ Essence before Chapter 5 in case you need emergency catch-up.

💡 NG+ Strategy: NG+ is the optimal time to pursue the true ending if you missed NPC stories on your first run. Since relationships carry over, you only need to fill the gaps. The card deck carryover also means faster 智/勇/仁 growth — you can hit A-rank exam scores with minimal grinding. Save your Phantom Essence in NG+ to purchase interaction points for any still-missing NPCs in the late game.
